    Are they geared to work together? They may be timed wrong.

    In the First Picture.. the orange arrows point out the Head, upper and lower halfs and the motor assembly for the upper head. The green arrows point out the location of the 2 bars that form the cross, and the motor that controls what I believe to be the horizontal bar (orange arrow right side of picture.)

    In the 2nd picture or back of the animatronics board the green arrows point out the bars again, and the location of the motor which controls the vertical bar.

    any reset button on the cel or frame (might be labelled rwm) presss and hold during switching.
